Where your ceiling is
Overload at peak is predictable and still hits you out of nowhere. Your ceiling has three dimensions: capacity, meaning machines and people; time, which the day will not stretch; and portfolio, meaning the categories you simply do not produce.
The real cost is not the busy period itself. It is the client sent away with nothing, who finds someone else and does not come back. Your own capacity is fixed, demand is not.
A large production facility as a second source

What a second source does NOT do
For this to work, it helps to know from the start what not to expect from it.
- It is not a reserved slot. Production starts the moment a correct file arrives, not the moment a date goes into the calendar. The lever you control is a ready file, not a reservation.
- It is not unlimited availability. At peak, capacity is tight everywhere. The difference is in the capacity reserve and in getting a plain “yes” or “no”, not vague assurances.
- Express is a tool, not a slot guarantee. Express mode (+20%, selected products, after availability is confirmed) helps with a genuinely urgent overflow — but it does not freeze a slot in advance.
How to prepare a second source before peak begins
A proven production partner is one whose onboarding is already behind you — not one you go looking for when orders are already piling up.
- Do it in the quiet period. Finding and vetting a supplier in the middle of peak is wasted time. August is better for it than October.
- Order a test now. One real order shows quality, file handling and communication better than the best offer.
- Exchange specifications and the colour profile upfront. Colour requires recalibration for every production run — normal at any supplier — so set the profile early, to avoid starting from zero when you hand over a job.
- Know the file requirements by heart. Since production starts from a correct file, a clean file handed over at peak means an immediate start — with no round of corrections.
Three questions before the season starts
- Do I have a backup with a larger capacity reserve than my own? A second source makes sense if it genuinely raises your ceiling rather than just duplicating it.
- Does it fill portfolio gaps in categories I don’t produce? Backup capacity is one thing; closing gaps in your offer is a second, equally important benefit.
- Am I prepared for production to start right away? Specifications exchanged, a test behind you, files ready — that is your part of the puzzle.

Security at peak does not come from a reserved slot. It comes from a backup with a larger capacity reserve, from filling portfolio gaps, and from your own readiness — a proven partner and a correct file that production can start from immediately.
